The insurance industry in Indonesia is growing rapidly, especially since there are many companies are working using a project system, especially for digitalization and regulatory compliance. Well, PT XYZ, which is a big player in insurance, is also following suit, they are increasingly using internal projects to pursue trends and achieve company targets. However, they often run into late projects, especially during the UAT (User Testing) and Requirements Gathering stages. This is made worse because the roles of stakeholders (parties involved) are often unclear, less active, and there is often miscommunication. Because of this delay, the project schedule is disturbed, many resources are used, and the company's overall performance is disrupted. This paper aims to find out how to reduce internal project delays at PT XYZ, namely by creating a structured procedure to manage stakeholders and communication. This paper specifically proposes creating a Stakeholder Management Plan (SMP) and a Communication Management Plan (CMP). This method is proposed because this is the answer to major problems that were discovered when analysed using Fishbone (Ishikawa), such as the inefficiency of stakeholder involvement, communication processes, information flow, and dependence on external parties. As a result, the SMP and CMP plans will be very helpful in overcoming the above problems. With this plan, the roles and responsibilities of stakeholders become clearer, they can be better involved, communication becomes more effective, and all parties involved have their interests aligned. So, the main goal is so that the project is no longer late, risks are reduced, resource use becomes efficient, and overall organizational performance is also better.
